How SAFe® Works

SAFe® is a three level model which includes Portfolio, Program and Teams. The Portfolio level is aimed at senior executives, key technical people and other decision makers from across an organisation. SAFe® describes a lightweight framework for assisting these people with collaboratively allocating priorities for the big projects (known as Epics) that are undertaken. The Portfolio level also includes a mechanism for filtering out low value Epics before too much time is wasted on them. This level also include co-ordination with the Program level.

The Program level is made up of an Agile Release Train (ART). An ART is a team of teams that work on a particular product or channel for the business. The ART is well-integrated with the rest of the organisation including marketing, the Portfolio level, Release Management etc. The Program level focusses on delivering the Features that make up the Epic. Each team participates in a two day Release Planning event every 10 weeks to collaborate effectively and highlight dependencies between features and teams. At the end of Release Planning, the entire ART has committed to a plan that has been agreed at the Portfolio level. This promotes alignment of purpose throughout the organisation and also synchronises teams for key events such as releases.

At the Team level, the teams break the features down into Agile User Stories. Generally, SAFe® teams work using a traditional Scrum method but are well integrated into the Program level. SAFe® teams could choose an alternative method for their day to day work. For example, the team could choose to use a Lean method of working instead of Scrum.
